What happens if the IDP engagement does not deliver measurable adoption?

Adoption is designed into the IDP from Blueprint, not measured after Forge. The Blueprint phase establishes a cognitive load baseline and designs golden paths against actual developer workflows, not platform team assumptions. Paved road compliance under pressure is tracked during Forge: if developers are abandoning the golden path under deadline, that is a design signal, not an adoption failure. The path is redesigned before Sustain.

How is success measured at the end of an IDP engagement?

Success is measured against the cognitive load baseline established in Blueprint. The primary signals are paved road compliance under pressure (does the adoption rate hold when deadlines arrive), developer time on platform tickets versus product work, and onboarding time to first deployment. SPACE metrics provide the framework. The AI readiness score across the three persona platform user is also re-scored at Ascend.

Do we need Backstage already installed before starting?

No. Most engagements start from no IDP or from a Backstage instance with limited adoption. If Backstage is already running, Blueprint evaluates what is working and what is not before designing the next phase. If nothing exists, Blueprint designs the IDP from first principles, evaluating Backstage against alternatives (Port, Cortex, custom toolchain) based on the client's specific constraints.

How do AI agents fit into the IDP design?

AI agents are treated as a first-class platform user from the first day of Blueprint. Agent-compatible golden paths include provenance headers, scope boundaries, and review gates. The golden path catalogue explicitly separates human developer paths, agent-compatible paths, and hybrid workflows where a human reviews before the agent deploys. This is the three persona platform user design applied to IDP architecture.

Is the IDP compatible with our current stack?
